How Can Retailers Master Loyalty in an AI-Driven World?

Zainab Hussain is a seasoned e-commerce strategist who has spent years at the intersection of customer engagement and operational efficiency. Her deep understanding of how modern consumers navigate the digital landscape makes her a vital voice for retailers trying to maintain relevance in an increasingly fragmented market. In this discussion, we explore the fundamental shifts in how loyalty is defined as product discovery migrates from traditional storefronts to social feeds and AI-driven platforms. We delve into the necessity of expanding the “loyalty aperture” to include early-stage consideration, the rising influence of AI agents in the purchasing process, and the critical importance of fostering emotional connections that can withstand the disruption of third-party intermediaries.

With nearly 45% of consumers now discovering products through social media feeds rather than traditional brand-owned channels, how are the foundational rules of customer loyalty being rewritten to meet people where they actually spend their time?

The shift we are seeing is essentially a move from the “checkout” being the start of the relationship to it being the culmination of a much longer journey. When 45% of your potential customers are finding you through a social feed, your loyalty program cannot afford to wait until they reach your website to start working. We have to broaden our aperture and treat loyalty as a comprehensive customer operating system that bridges the gap between discovery and purchase. This means we are moving away from just handing out points for spending money and instead focusing on how we can influence that early consideration phase. If a brand isn’t present or preferred during that initial social scroll, they may never even get the chance to show off their loyalty perks at the end of the funnel.

Given that roughly 35% of shoppers are already leveraging AI for product research, how can retailers pivot from a transaction-heavy reward model toward a strategy that shapes customer preferences during the earliest stages of consideration?

It starts with acknowledging that the research phase is now heavily mediated by algorithms, which requires a much more data-rich approach to loyalty. Since 35% of consumers are using AI to compare and contrast products, retailers need to ensure they are providing the types of signals that these AI models—and the humans using them—value most. We should be looking at loyalty as a way to gather deeper insights into customer preferences long before a transaction occurs, effectively integrating marketing, finance, and operations into one cohesive strategy. By rewarding engagement, such as community participation or customer-generated content, we create a footprint of brand affinity that influences those AI-powered research results. This shift allows us to shape the “pre-purchase” narrative rather than just reacting to a completed sale.

As we see about 21% of people using AI agents to act on their behalf to facilitate purchases, what strategies can brands employ to ensure they remain “unshakable” in the mind of a consumer who may no longer be clicking the final “buy” button themselves?

This is the rise of business-to-agent commerce, and it is a fascinating challenge because an AI agent doesn’t feel “brand love” the way a human does. However, if a customer has an intense emotional connection to a brand, they will explicitly instruct their AI agent to prioritize that brand above all others. Our goal is to create a bond so strong that the consumer’s preference becomes a non-negotiable parameter for the AI agent’s search. This is why emotional loyalty is more important than ever; it makes a brand unshakable even when a third party is completing the legwork. When 21% of the market is already letting agents take the next step for them, the brand must be so deeply embedded in the consumer’s lifestyle that the agent’s logic is pre-programmed by the user’s loyalty.

Beyond the traditional transaction data, what specific behavioral signals should CX leaders be tracking to gauge the depth of a customer’s emotional connection before they even reach the checkout page?

We need to stop looking at the receipt as the only indicator of health and start measuring the “pulse” of the customer through alternative signals. CX teams should be closely monitoring metrics like churn risk, repeat purchase frequency, and how often a customer engages with the brand community without buying anything. We also look at things like basket growth over time and the quality of customer-generated content, because these behaviors are the best proxies we have for a deeper emotional connection. When a customer takes the time to participate in a forum or write a detailed review, they are investing their most valuable resource—time—into your brand. These signals provide a much clearer picture of who is likely to remain loyal even as discovery moves into channels where we have less direct control.

What is your forecast for the evolution of retail loyalty as these AI-driven shifts accelerate over the coming months?

The “train is coming in the tunnel,” and it is moving much faster than many in the industry realize. While people often think of these technological shifts in terms of three to five years, we are actually looking at a window of just six to 18 months before AI takes on a dominant role across the entire purchase process. We will see a rapid transition where loyalty programs must defend customer relationships across third-party channels that they do not own. My forecast is that the most successful retailers will be those who stop viewing loyalty as a “siloed” marketing tactic and start using it as an organizational philosophy that influences every touchpoint from discovery to repurchase. If you aren’t prepared for the rise of agentic AI and social-first discovery by the end of this 18-month cycle, you risk becoming invisible to a huge portion of the market.
